From free training to profitable programming

We transformed a time-intensive, facilitator-led workshop into an evergreen online course that now serves as a revenue-generating asset for a social enterprise arm of the organization.

The client: A multicultural training organization

The problem

  • Training was tied to a single facilitator with little success training others to deliver the content
  • The training relied heavily on stories and personal experiences of the facilitator to bring training to life
  • They experienced friction trying to bring the training online without still delivering it live
  • The organization didn’t know how to build evergreen training or develop the systems to support it.

The Ask

The client approached Deveaux Learning Solutions about a second-stage project after stage one was complete to turn the free version of the training into a revenue-generating evergreen training course online.

Transfer the learning

Because it was difficult for the client to train others to deliver their programs in-person, they wanted to find a way to create repeatable training options without in-person requirements.

Make it accessible

The client didn’t have a central location for their courses and had been delivering live training via Zoom or community centers.

Sell the course

The client wanted to be able to offer the course both as a free option under the non-profit umbrella and as a paid option to generate revenue for a social enterprise.

Create systems to support

They wanted to be able to sustain what was built on their own, with a small internal team of administrators and facilitators.

…the training package could include several versions of the program, with incremental learning pathways, as well as various industry-specific training for health care, education, policing and community members.

Stacked learning options

The new training package needed to include both a free option and a paid option, including the option to making multiple payments or have a subscription option for ongoing training.

Specific pathways

Training needed to include stand-alone course options for industry-specific leaners, such as health care and education. These pathways needed to build on previous learning completed.

The client also wanted a third option where they could offer learners mix-and-match learning solutions based on their needs. For example, education and health care.

The process

This project was part of an ongoing process to update and re-imagine a foundational training program offered by the organization. Working closely with the main facilitator and subject matter expert, as well as the research provided by community members regarding their learning needs, we developed a system for creating stackable learning content, systems to support it and bundles that served all levels of learners.
  • Step 1: Audit and update existing content for online course readiness.

The results

By developing a multi-pathway learning system, we helped the client free up their lead facilitator’s time, energy, and focus—opening the door for them to build the social enterprise arm of their organization with confidence.

Using a cloud-based LMS, the client now controls how and when they scale their learning solutions. Multiple learning pathways, course bundles, subscriptions, and both free and paid offerings are all managed from a single platform—available in both official languages, ensuring continuity and flexibility across the organization.

This project laid the foundation for a growing library of training programs. The multi-pathway design allows the organization to mix and match offerings to suit diverse learner needs, while keeping the lead facilitator present through video content and storytelling. With core lessons recorded once and paired with supporting activities, the facilitator could maintain their voice and teaching style all without having to deliver the training live every time.

Before project hand-off, all support staff were trained on how to manage the LMS, update course content, and maintain full control over their learning systems. The result: a self-sustaining team that can confidently deliver, support, and grow their own training without relying on external support.
