The ask

What started as a straightforward request for Deveaux Learning Solutions to create a bilingual online course quickly evolved into a deeper conversation about the limitations of their current LMS and what could be possible instead.

Streamline the onboarding experience for learners

The registration process had too many steps, especially for new learners trying to access online or in-person workshops. Long, un-customizable forms led to abandoned registrations and missed training opportunities.

Make the platform easier to manage internally

Staff were constantly creating workarounds just to make the LMS function day-to-day. These hacks cost hours of internal time and required additional software tools just to keep things moving.

Improve reporting workflows

The LMS didn’t provide the reporting structure they needed. Staff had to manually pull data, reformat it for external partners, and store it outside the platform, creating both inefficiency and risk.

Reduce overall training operations costs

The existing custom-built LMS cost $30,000/year and required all change requests to go through an external vendor. Not only were those requests often delayed or denied, the cost simply didn’t align with the organization’s needs or its values.

The process

Working inside the client’s existing LMS to build a bilingual course gave me immediate insight into the day-to-day frustrations their admin team faced. Rather than simply swapping one platform for another, I partnered with the team to design an end-to-end system they could actually use and manage without external support. We started by identifying what mattered most: must-haves, nice-to-have, and don’t need at all.

This project unfolded in two key phases: assessment and implementation.

  • Phase 1.A: Assess and identify

    Reviewed current LMS, workflows, and procedures to identify pain points and improvement areas.

    Time: 6 weeks
  • Phase 1.B: Research and redesign

    Mapped new workflows, defined ideal user pathways, and paired system needs with appropriate LMS platforms.

    Time: 6 weeks
  • Phase 2.A: Build and transfer

    Designed and developed the new LMS, migrated content and user data, updated course design, and refined admin workflows.

    Time: 12 weeks
  • Phase 2.B: Implement and train

    Led phased rollout, delivered bilingual platform training to internal teams, and provided a full video training hub for ongoing reference.

The results

Within three months, the organization made a clear decision to replace and repurpose its existing LMS, workflows, and reporting processes. All decisions were made based on staff input, learner feedback, and a deep assessment of internal needs.
What followed was a design and implementation phase that delivered a fully customized training ecosystem at 10X less the cost of the original LMS.

The outdated LMS was fully discontinued, and all data was parsed and migrated to a streamlined new platform.

  • All existing training courses, workshops, and user data were migrated

  • A fully bilingual experience was launched with paired English and French platforms, each customizable both front- and back-end
